Abstract
本案例主要介绍了宝岛眼镜对服务型零售业的数字化转型探索——企业从早期发展信息化建设,2013年在互联网时代率先试水电商销售和O2O,并在2019年前瞻地探索出一套私域流量运营的方法论,通过剧烈的组织变革,提出“专业化+数字化”战略定位,矢志将传统“以门店运营为中心”的传统销售模式转变为“以会员运营为核心”的服务型零售模式。 然而,宝岛眼镜多年的数字化举措,并没有被同行认可,亦未改善行业本质的痛点,例如人员成本占比高、门店租金节节上升。面向未来,宝岛眼镜仍旧面临着内外部的威胁和挑战(如,产业链上游镜片与镜框品牌巨头的影响力威胁以及眼科医院进入配镜行业的竞争);内部员工对未来充满迷茫不确定,仍需要深化并相信“专业化+数字化”战略和组织变革会带来更好的成果;董事长对输出自身经验,进行平台化赋能行业升级的设想仍然强烈,但实现路径充满未知;十年后人们还需不需要眼镜?什么样的眼镜?眼镜行业服务型零售业态的终局依然模糊…… 宝岛眼镜的相关探索折射出中国眼镜零售行业发展的几个重要议题,如“医疗vs.时尚”需求、“线上vs.线下”场景、“公域流量vs.私域流量”综效、“满足消费者眼镜需求卖眼镜vs.认为消费者真正的需求是不再需要眼镜进而提供视光服务”的价值定位、“门店运营vs.会员运营”能力;代表着中国很多传统企业线上转型过程中的战略定位困惑与组织变革的探索,并引伸出对更广泛的服务型零售行业数智化未来的探索。
