Abstract
中国乃至全球的传统图书行业正面临着数字化出版与电子商务的双重挑战，危机已经来临，务须调整与转型，才能避免沦为夕阳产业。K省新华发行（集团）控股有限公司（简称“新华控股”）是在K省新华书店系统的基础上组建成的省属企业，旗下有包含2008年上市的“K新发行”在内的七家子公司。2010年被省委任命为“新华控股”总经理的王皓曾带领泉新集团走出困境，但他在新公司面临的管理困境却完全不同。山雨欲来，新官上任，他该如何为公司盘根错节的历史问题找到突破口？公司如何利用现有的二十几亿资金拓展业务，以顺利实现省领导提出的十二五“双两百亿”目标？本系列所描述的正是这样一种管理困境，案例从主人公——K省新华新任总经理王皓的视角，呈现了企业管理不同阶段所面临的决策问题以及王皓可以考虑的一些战略选择。本系列案例涉及战略分析、战略评估、CEO角色、战略形成、战略执行，以及变革管理与国企改革等管理主题。案例（E）梳理了王皓的战略执行全景以及由此带来的新问题与新挑战：2011年6月，王皓承接了“新华控股”主业的领导责任，提出“两轮驱动、三个转型”的基本设想，面对一个问题出在全方位的公司，如何抓住重点，采取怎样的措施，才能顺利推进改革？
