本案例以中国一家物业管理公司为例,探讨服务型基层员工离职率的问题。中国的物业管理行业的特点是基层员工素质不高,但劳动力市场的人力成本却在不断上涨。案例公司万科物业也面临着这样的问题。万科物业隶属于以住宅为主的大型房地产公司,主要服务于万科住宅。万科住宅的定位偏高,目标置业者对物业服务的期待因此也较高,万科物业必须提供相应定位的服务质量;同时随着房地产开发业务的迅猛增长,万科物业也不可避免地需要迅速壮大。然而在多种因素的共同作用下,万科物业的离职率接近70%,这对万科物业的管理层提出了巨大的挑战。公司经过调查发现,基层管理者的领导能力和员工的职业发展是员工反馈最广泛的离职原因,针对这两方面,万科物业推行了领导力提升的具体行为纲要,也开始思考如何开拓基层员工新的职业发展方向。
