本案例主要介绍了连锁超市步步高的数字化转型探索以及在实施数字化转型时面临的挑战,折射出中国传统零售商中集体的困境,本案例特别强调了激励机制的协同对于一家传统企业顺利推动数字化转型的重要性。 步步高作为中国本土的连锁超市,2017年开始数字化转型的探索。它选择从线下门店开始切入,通过数字化手段逐个击破了线下门店运营中的痛点问题,还做到了对员工工作的可衡量、可评估。员工只要在步步高研发的一款移动端门店管理系统工具下工作,就能实现运营效率的大幅提升。但门店员工没有意愿配合,数字化工具形同虚设,试点门店业绩也没有提升。面对数字化转型过程中“人”的挑战,步步高导入了激励机制的协同。步步高通过合伙人制3.0中对基层员工提成和超额奖金的激励,配合“动态用工”的数字化工具,激活了基层员工的积极性;通过合伙人制4.0中店长参与跟投的设计,激活了门店店长的积极性。在激励机制的协同之下,步步高的数字化转型得到了快速推动,数字化试点门店的利润实现了大幅增长。但步步高的数字化转型还有很多的挑战,比如零售环境的进一步变化、比如公司中台、后台部门对前台员工分享利润的不满……接下来,步步高应该如何应对挑战呢?
